What replaced the Carrier 25HCE4?

The 25HCE4 is an R-410A heat pump — Carrier's Three-phase Builder tier, single-stage. R-410A equipment stopped being manufactured after 31 December 2024, so there is no new one of these to buy — but that does not mean your only option is a whole new system.

Whether your indoor coil, your copper and your furnace can stay is a Carrier rule rather than a rule about this model: the Carrier rules page states all three, with the documents behind them.
A like-for-like R-410A outdoor unit, labelled "For Service Only", is still a legal option in most states and keeps your existing coil — the phase-out guide sets out when that route closes .

What the documents say about this model
ManufacturerCarrier built several series of this family at the same capacity — the 3 ton column covers four of them, the 5 ton is split across two — and they all take the same copper. Whatever series code follows the capacity on the data plate, the line sizes for that capacity are the ones in the table above. That is not true of every Carrier family, which is why it is worth stating for this one.
ManufacturerEvery size in this family leaves the factory with a suction line accumulator, a loss-of-charge switch, an internal pressure relief valve and internal thermal overload. None of them is an accessory and none of them depends on capacity — the sheet marks all four standard across all seven sizes. A quote that lists them as extras is describing something the unit already has.
Where the mapping comes from
DistributorCarrier Enterprise's 2025 equipment transition guide lists the 25HCE4 as an R-410A Three-phase Builder-tier heat pump: a single-stage unit, sold for all regions. No coastal option is listed. The guide's Puron Advance column for this row is 27SCA5.
